A pharmaceutical distribution company with operations spanning five countries was losing an estimated $12 million annually to counterfeit products entering their supply chain. Traditional tracking systems relied on centralized databases that were vulnerable to manipulation, making it impossible to guarantee product authenticity at every stage. Zarin Solutions Inc. was commissioned to develop a blockchain-based solution that would bring complete transparency to their supply chain.
We mapped the entire supply chain from raw material sourcing through manufacturing, quality testing, distribution, and final delivery to retail pharmacies. The analysis revealed 23 handoff points where product integrity could be compromised, with the highest risk at cross-border transfers and third-party warehousing stages.
Stakeholder interviews with manufacturers, distributors, logistics partners, and retail pharmacists helped us understand the practical constraints each party faced. The solution needed to work for users with minimal technical expertise while providing cryptographic-level verification at every step.
We built a permissioned blockchain network using Hyperledger Fabric, allowing all supply chain participants to record and verify transactions while maintaining data privacy where needed. Each product batch was assigned a unique digital identity recorded on the blockchain at the point of manufacture, creating an immutable chain of custody.
QR codes on packaging enabled end-to-end verification. Scanning a product at any point in the supply chain displayed its complete journey, including timestamps, temperature logs, and certification documents. Smart contracts automatically flagged products that deviated from expected routes or handling conditions.
The platform was developed and deployed in phases, starting with a pilot involving two manufacturers, five distributors, and 50 retail outlets. After validating the system with real-world data, it was scaled to cover the entire distribution network.
Mapped all 23 handoff points and identified vulnerability zones where counterfeits typically entered the chain.
Designed permissioned blockchain with role-based access, smart contracts, and integration APIs for all participants.
Deployed pilot with selected partners, validated data accuracy, and refined user workflows based on feedback.
Scaled to full network with onboarding support, training programs, and 24/7 technical assistance.
Counterfeit incidents dropped by 94% within the first year of full deployment. Audit completion time was reduced by 70% thanks to instant access to verified transaction histories. The platform now processes over 2 million product verifications monthly across all five countries, and the client has recovered an estimated $11 million in previously lost revenue.
